Enabling Workflow Change Through Simulated Learning

When contract ingestion emerged as a critical bottleneck in AWS’s Monetization org, new hires needed to onboard quickly—without risking live system errors. I led the design and implementation of a sandbox-based learning experience that replicated real workflows in a safe, simulated environment. 


The result was a scalable training model that supported delivery velocity, improved learner confidence, and set a new standard for operational enablement.

Turning a High-Stakes Workflow Into a Risk-Free Learning Opp

The Challenge

The contract ingestion process was complex, sensitive, and prone to costly errors. The team was stretched, escalation rates were rising, and new Business Analysts needed to be brought up to speed fast. But live system training wasn’t an option—mistakes could compromise operations. The team needed a solution that delivered skill-building at scale without sacrificing sprint velocity or quality.

The Opportunity

I was tasked with designing a safe, scalable learning experience that would:


  • Help new hires confidently master a sensitive workflow
  • Protect system integrity during onboarding
    Maintain team productivity throughout training
  • Ensure consistency in performance and process execution 

My Approach

To meet these needs, I shifted the training paradigm from passive learning to immersive simulation—bringing real workflows to life in a safe, interactive environment.


  • Sandbox Simulation Environment: I advocated for and supported the setup of a full-system sandbox that mimicked the live environment. This gave learners a hands-on, consequence-free space to build skills in real context.
  • Blended Curriculum Design: I developed an onboarding experience that combined: a simulation-based live training sessions, workflow-aligned scenarios and job aids, peer learning and real-time coaching loops, and immediate feedback mechanisms to accelerate learning.
  • Staggered Training Strategy: To protect delivery timelines, I organized training in waves—ensuring continuous sprint progress while onboarding occurred in parallel.
  • SME Collaboration: Partnered with subject matter experts to script realistic task flows, error scenarios, and performance checkpoints that aligned closely with business priorities.
  • Error Tracking & Feedback: I tracked learner performance, surfaced recurring pain points, and provided leadership with actionable onboarding data to support retention and performance forecasting.

The Results

This wasn’t just training—it was operational enablement by design. By replicating the real system, aligning learning to team rhythms, and reinforcing it with live coaching, the experience bridged the gap between onboarding and delivery. Performance wasn’t just taught—it was practiced, measured, and embedded. This approach delivered on every front—safely, smoothly, and at scale.

  • Zero Process Errors: Training was completed without any impact to the live system.
  • No Loss of Velocity: Sprint goals remained on track while new team members onboarded.
